It was based on an initial diagnosis of the processes of the logistics area of the company under study, then appropriate inventory management policies were implemented, and the processes were re-engineered. The next step was to design a Dashboard to control the inflows and outflows of goods, which takes the information from the company's ERP and allows it to anticipate omissions in the processes. Finally, staff were trained and a process monitoring system based on KANBAN and PDCA cycle was implemented. To monitor the key indicators, an inventory crossing process was designed, which compares the logical inventory level with the physical inventory once a week uninterruptedly, allowing inventory differences and the level of merchandise availability to be controlled. In conclusion, the implemented model has proven to be efficient in increasing the level of accuracy and availability of inventory, thus contributing to achieving significant savings for the company.

In conclusion, the implemented model has proven to be efficient in increasing the level of accuracy and availability of inventory, thus contributing to achieving significant savings for the company.Este artículo científico tiene como objetivo demostrar la utilidad de la aplicación de un novedoso modelo de gestión de inventarios basado en 3 herramientas: Un sistema de control de entradas y salidas de mercadería, un sistema de monitoreo de procesos gestionado a través de un lienzo KANBAN y un sistema de mejora continua basado en un ciclo PHVA para mejorar la gestión logística de una PyME del sector retail, en especial en el control de los indicadores de exactitud y disponibilidad de inventarios. Se partió de un diagnóstico inicial de los procesos del área logística de la compañía en estudio, luego se implementaron políticas de gestión de inventarios adecuados y se procedió con la reingeniería de los procesos. El siguiente paso fue diseñar un Dashboard para controlar las entradas y salidas de mercadería, el cual toma la información del ERP de la compañía y permite anticiparse a las omisiones en los procesos. Por último, se capacitó al personal e implementó un sistema de monitoreo de procesos basado en KANBAN y ciclo PHVA. Para el seguimiento de los indicadores clave, se diseñó un proceso de cruce de inventarios, que compara el nivel de inventario lógico con el físico una vez por semana ininterrumpidamente, permitiendo controlar las diferencias de inventario y el nivel de disponibilidad de mercadería.
