Periodic visits were conducted to the company to gather data. The main issues were identified using a Pareto diagram, including excessive production time, human error, unplanned machinery downtime, and reprocessing, with the first three being the most remarkable. Root causes of each problem were identified to link them to solutions based on Lean Manufacturing principles, such as TPM, SMED, Poka Yoke and activity standardization. Improvement proposals were suggested and validated through simulation in Arena, yielding positive results, such as an increase in total productivity of 4%, a 7-hour reduction in total production time, a 40% decrease in setup times, a 2% reduction in defective products, and a 75% decrease in the incidence of human errors in some activities, such as mixing. Finally, the financial evaluation of the proposal demonstrated high profitability, with a Net Present Value (NPV) of 15,745 USD, an Internal Rate of Return (IRR) of almost 30% and a payback period of the initial investment in just. 3 months.

Esta investigación se centra en estudiar una pequeña y mediana empresa (PYME) que enfrenta desafíos de productividad que comprometen su rentabilidad y competitividad. Se realizaron visitas periódicas a la empresa para la recolección de datos. Los principales problemas se identificaron mediante un diagrama de Pareto, incluido el tiempo de producción excesivo, el error humano, el tiempo de inactividad no planificado de la maquinaria y el reprocesamiento, siendo los tres primeros los más notables. Se identificaron las causas raíz de cada problema para vincularlas a soluciones basadas en principios de Lean Manufacturing, como TPM, SMED, Poka Yoke y estandarización de actividades. Se sugirieron y validaron propuestas de mejora mediante simulación en Arena, arrojando resultados positivos, como un aumento en la productividad total del 4%, una reducción de 7 horas en el tiempo total de producción, una disminución del 40% en los tiempos de preparación, una reducción del 2% en los defectos. productos, y una disminución del 75% en la incidencia de errores humanos en algunas actividades, como la mezcla.
