description The small and medium-sized enterprises (SMEs) in the automotive maintenance service sector are essential for the global economy and particularly for Peru. This study arises from the need to optimize the operational efficiency of these businesses through the implementation of planning and continuous improvement methodologies. The main contribution of this research is the development and implementation of a service model based on the PDCA (Plan-Do-Check-Act) cycle, complemented by Systematic Layout Planning (SLP) and Value Stream Mapping (VSM) techniques. This structured model allowed the identification and elimination of non-value-added activities, optimization of workshop layout, and improvement of workflow efficiency. The most outstanding results of the model implementation include a 30% reduction in distances traveled within the workshop, a 15% decrease in service cycle times, a 10% increase in customer satisfaction, and a 5% improvement in overall operational efficiency. These indicators demonstrate that the proposed model not only addressed inefficiency issues but also established a solid foundation for future optimizations, aligning with Lean Service principles and ensuring the sustainability of long-term improvements.

Estas PYME afrontan retos significativos relacionados con la ineficiencia en sus procesos de mantenimiento, resultando en un alto nivel de tiempo ineficiente y un mal manejo de flujo de trabajo. Este estudio nace de la necesidad de optimizar la eficiencia operacional de estas empresas a través de la implementación de metodologías de planeamiento y mejora continua. La mayor contribución de esta investigación es el desarrollo e implementación de modelos basados en el ciclo PDCA (Plan-Do-Check-Act), complementado con las técnicas de SLP (Systematic Layout Planinng) y VSM (Value Stream Map). La estructura de este modelo permite la identificación y eliminación de actividades que no aportan valor, optimización de la distribución de planta y la mejora del flujo de procesos. Entre los resultados más destacados de esta implementación esta la reducción del 30% en la distancia entre procesos, 15% de reducción en el tiempo de ciclo del servicio un 10% de aumento en la satisfacción al cliente y 5%demejora en la eficiencia en todas las operaciones.
