Departamento Académico de Gestión EmpresarialEl presente trabajo elaborado según los lineamientos de la Resolución N° 00119-2020-CUUNALM y el método descriptivo, expone la problemática y la implementación de un sistema de gestión por indicadores para el control de ventas. Este sistema se pone en marcha en el año 2019 en la empresa de comercio electrónico Lumingo, marketplace del “Grupo El Comercio”. Este e-commerce, en el año 2019 crecía 250% en sus ventas respecto al periodo anterior, y se presentaban inconvenientes como, por ejemplo, no control de la tasa de conversión de visitas a la página, problemas de aprobación con las pasarelas de pago, la insatisfacción de los clientes respecto al servicio, etc., sin mecanismos confiables de medición. En consideración al diagnóstico, la gerencia general se vio en la necesidad de implementar este sistema, el cual debía reflejar de forma cuantitativa el cumplimiento de los objetivos establecidos. El profesional quien suscribe, cono Analista de Operaciones y soporte analítico de la Gerencia General siguió las directrices de la aplicación del ciclo de Deming como mejora continua y la metodología SMART como método para determinar los indicadores y enseguida la gestión de los resultados. Con la aplicación de estas metodologías se logró establecer los KPI necesarios para el control de venta, como, por ejemplo, identificar el porcentaje de aprobaciones de las pasarelas de pago, la tasa de conversión en venta de las visitas a la plataforma, el porcentaje de entregas a tiempo, entre otros, las cuales se convirtieron en un soporte indispensable en la toma de decisiones de la gerencia, logrando así poder tener un control en las ventas y establecer estrategias ASAP. Lo que permitió concluir en que la implementación de un sistema de Gestión por indicadores refleja el desempeño de la organización, dan visibilidad de los resultados y dan soporte en las estrategias para garantizar el cumplimiento de las ventas y satisfacción del cliente.The present work, elaborated according to the guidelines of Resolution N° 00119-2020-CUUNALM and the descriptive method, exposes the problems and the implementation of a management system by indicators for sales control. This system is implemented in 2019 in the e-commerce company Lumingo, marketplace of "Grupo El Comercio". This ecommerce, in 2019, was growing 250% in sales compared to the previous period, and there were problems such as, for example, no control of the conversion rate of visits to the page, approval problems with payment gateways, customer dissatisfaction with the service, etc., without reliable measurement mechanisms. In consideration of the diagnosis, the general management saw the need to implement this system, which should reflect in a quantitative way the fulfillment of the established objectives. The undersigned professional, as operations analyst and analytical support of the general management, followed the guidelines of the application of the Deming cycle as continuous improvement and the SMART methodology as a method to determine the indicators and then the management of the results. With the application of these methodologies, it was possible to establish the necessary KPIs for sales control, such as, for example, identifying the percentage of approvals of payment gateways, the conversion rate into sales of visits to the platform, the percentage of on-time deliveries, among others, which became an indispensable support in management decision making, thus achieving sales control and establishing ASAP strategies.
